Massive death toll PLEASE HELP

So i bought 12 male hap\peacock cichlids from colorado they were all good looking fish in nice looking tanks. The guy i bought them from put two per bag with yellowish water. im guessing to help with the transport. they were carried in a styrofoam box all double bagged. I drove them home to iowa a 10 hour drive and then straight into the tank to acclimate. so less then 12 hours in the bags. when i released them i found three dead and everyone else acting very weak. The fist thing all the new fish did was go straight to the top and gasp for air. acting like they might have been oxygen deprived. I ended up losing half of the stock i bought. do you think the elevation change had anything to do with this? maybe the two per bag? Any thought may help. Wondering if its my fault, breeders fault, act of god maybe...
 
dead in the bags with less than 12 hrs / 'probably' inadequate bagging measures. no way for a better guess without all bagging info.
 
You put the bags in the tank to acclimate? And you put the bag water in the tank?

Ammonia schock, if so, imho.
 
Could of also been PH shock from not dripping them in after a 12 hour ride. What was the PH in the bag and the PH in your tank?
 
They were full of ammonia in the bags.

Straight into tank with the same water that was in the bags....

After twelve hours, the best to do is take them out of the bags and put them straight in.

Dripping them after 12 hours in the travel water is also dangerous.....can lead to severe ph schock...
 
two were dead in the bags, one more died within a hour and three more did not make it overnight. I did leave the fish in the bags to acclimate temp but i never put the bag water in my tank. my tank is a 220 and the water test looks fine 8.3 perfect ph and no other spikes. the three that were overnight all died with their mouths stuck open?? i thought that was odd.
