Here is my unsolicited advice/opinion:
I would wait until you build up strength to do anything loaded overhead. If you can't do OHP without pain, would not be doing snatches. I know it sucks technically being able to do something and being injured. But you want to be able to be moving for the long run.
Maybe try some of these to see if they help:
-Cleans should be okay with KBs.
-Band work overhead and raise variations might help.
-Would also suggest mobility work, band external rotation especially. Make sure you are not internally rotating when you swim or when you are doing lat pulldowns.
-VYTWs, with light weights.1-5lbs.
-pec/chest stretches
However, I am not a doctor, cannot diagnose, or prescribe, and do not know the extent of your situation. Would go see a physical therapist who has experience training athletes before you opt for surgery. If you recover properly, surgery might not be needed. Good luck!
